Priced by scope and depth of involvement, not by hours alone. Final figures are quoted individually based on size, duration, and frequency.

How pricing works

This service is priced as the work of sharpening judgement and agreement, not as the sale of hours. Pricing is based on how broadly the engagement reaches and which phase of the project it enters — not on how many hours are clocked. We've found this keeps the relationship healthy on both sides.

Plans

The plans below describe typical engagements. Final quotes are issued individually based on a confidential conversation about the actual situation.

Initial diagnosis

JPY 200K — 500K

A short engagement to listen, frame the points, and return a direction of travel. A reasonable first step when you only want a read of the situation.

Includes: stakeholder interviews, discussion-point notes, stakeholder map, risk inventory, recommended approach.

Doesn't include: drafting the requirements specification, designing alignment sessions, or in-flight delivery support.

Definition and agreement support

JPY 500K — 1.2M

Walk through the requirements and agreement phase together, leaving behind agreements that hold. Suited to engagements where you want continuous support from before requirements through sign-off.

Includes: requirements analysis support, requirements specification draft, alignment session facilitation, decision-maker briefings, agreement log.

Doesn't include: in-flight delivery support, adoption support, or implementation work itself.

In-flight project support

JPY 300K — 1M / month

Monthly retainer to walk alongside delivery — adjustments, framing, and stakeholder coordination. Suited to projects already in motion that are starting to feel mismatches and rework.

Includes: weekly point summary, stakeholder facilitation, status reports, ad-hoc consultation on emerging points.

Doesn't include: code review, implementation work itself, or 24/7 immediate-response coverage.

Project safety review

JPY 300K — 800K / review

Point-in-time review of safety and agreement on a live project, with concrete recommendations. Suited to engagements where a third-party perspective is wanted on a short timeline.

Includes: documentation review, stakeholder interviews, safety review report, improvement proposals, prioritised action list.

Doesn't include: implementation of the recommendations, long-term retainer support, or follow-up reviews (quoted separately).

Cross-team rebuild

JPY 1M — 3M+

Rebuild stalled projects, or teams whose roles have hardened in ways that no longer serve the work. Suited to large engagements that need sustained involvement over a meaningful period.

Includes: relationship-state work, role redefinition, alignment workshop design and facilitation, sustained walking-alongside.

Doesn't include: organisational design itself, performance evaluation systems, or matters that fall under legal advice.

What goes into a quote

The figures above are indicative. Actual quotes are issued after a conversation about the size of the organisation, the duration involved, the frequency of engagement, the level of confidentiality required, and the in-person / online balance. NDAs can be put in place from the first conversation if useful.

How to start

No upfront contract is needed. The first step is a short conversation (typically a 60-minute online call) to organise the situation. Whether to continue can be decided after that call.

Startup Structure Sparring

A consultation format rather than a project-scoped engagement. Suited to early-stage teams where business, product, technology, and organisation decisions are not yet clearly separated. Usually entered via Foundation Design or Project Rebalancing.

Well-suited topics

Early-stage technical and product judgement. Sparring partner for the engineering lead. Sequencing business and engineering priorities. Choosing between external vendors and in-house build. Early decisions on team-building.

Indicative rates

  • Spot conversation: ¥100k–¥200k per session
  • Monthly advisory: ¥200k–¥600k per month
  • Concentrated foundation review: ¥500k–¥1,500k

Included

Sounding-board conversations, issue framing, decision-material preparation, risk surfacing, light review.

Not included

Standing in for executive responsibility, funding guarantees, hiring guarantees, implementation work, unlimited on-demand availability.
